Scaling Engineering Teams: Lessons from Building HyrecruitAI

When we started HyrecruitAI, it was just two of us writing code late into the night. Today, we have a team of engineers shipping features across multiple products. Here is what I learned along the way.

Start with Architecture, Not Headcount

Before hiring your third engineer, make sure your codebase can support parallel work. We invested early in a monorepo structure with clear package boundaries. This meant new engineers could be productive on day one without stepping on each other's toes.

Our stack — Next.js, TypeScript, and a shared database layer — was chosen not because it was trendy, but because it allowed us to move fast with a small team and scale without rewriting.

Hire for Ownership, Not Just Skill

The best early hires were engineers who could own entire features end-to-end. They didn't just write code — they talked to users, defined requirements, and shipped. Technical skill matters, but at a startup, autonomy and judgment matter more.

CI/CD is Your First Infrastructure Investment

We set up automated testing and deployment before we had a proper office. Every PR gets reviewed, every merge triggers a deploy pipeline. This sounds obvious, but many startups skip this and pay for it later with broken deploys and regression bugs.

Communication Scales Differently Than Code

With 3 engineers, you can shout across the room. With 10, you need async processes. We adopted:

  • Written RFCs for any change touching more than two services
  • Weekly architecture reviews to keep everyone aligned
  • Blameless postmortems when things break

The CTO's Job Changes Every Six Months

At 2 engineers, I was writing 80% of the code. At 5, it was 50%. At 15, my job became unblocking others, setting technical direction, and making sure we're building the right things. The hardest transition was learning to let go of implementation details and trust the team.

What's Next

We are now focused on building our AI-powered interview platform and expanding into new markets. The engineering challenges ahead are exciting — real-time video processing, large language model integration, and scaling to thousands of concurrent interviews.
